Beyond the standard commerce experience of browsing and purchasing paintings from the catalog, the core challenge was building a flexible, coefficient-based pricing engine that administrators could control themselves — adjusting how size, quality, and complexity affect the final price sitewide, without touching code. This pricing logic powers the custom portrait commission form, where an integrated calculator gives customers an instant price estimate based on dimensions and number of subjects. Two other custom order flows — reproduction requests and photo-to-painting requests — instead submit the customer's details directly to the admin, who manually reviews the request, sets a price, and emails the customer a formal offer with a link to add the item to their cart and complete checkout.

About the project

Migrate a Drupal 7 art e-commerce platform to Drupal 11 with complete redesign. Build a flexible pricing system where administrators control product costs through configurable coefficients. Support three order types: catalog purchases with size/quality variations, photo-based replica requests, and custom portrait commissions. Create admin tools for bulk variation management and pricing control without requiring developer involvement.

What We Built

1. Drupal 7 to 11 Migration

We migrated all content, commerce data, and media assets using Migrate, Migrate Plus and Migrate Tools. The main challenge was converting file entities to Drupal's modern Media system and updating URL aliases. The migration preserved years of product catalog data and artist information while establishing a foundation for the new design.

2. Design Implementation from Figma

The client provided complete Figma specifications. We built a custom theme that implements Figma templates, showcasing artwork with responsive galleries powered by Photoswipe, touch-friendly carousels using Swiffy Slider, and product pages optimized for selecting size and quality options. The design puts artwork front and center while maintaining intuitive navigation.

3. Coefficient-Based Pricing System

We developed custom modules that calculate prices dynamically based on administrator-defined coefficients. For catalog products, variation prices are automatically generated from size and quality attributes multiplied by configurable factors. For custom portraits, a Webform-integrated calculator applies the same coefficient logic to dimensions and number of subjects. Administrators adjust pricing sitewide through configuration pages—no code changes required.

4. Product Variation Management

A custom bulk operations module lets administrators show or hide variations across the entire catalog efficiently. Instead of editing hundreds of product variations individually. 

5. Custom Order Workflow

Three Webform-based submission systems handle reproduction requests, photo-to-painting orders, and portrait commissions. For portrait commissions, customers receive an instant price estimate via the integrated calculator based on size and number of subjects. For reproduction and photo-to-painting requests, customers submit their details and reference photos, and the admin manually reviews the submission, sets a price, and emails a formal offer with a link to complete the purchase. All submissions are stored with attachments and queued for administrative review, creating a clear pipeline from inquiry to fulfillment.

6. Quickpay Integration & Module Maintainership

We integrated Commerce Shipping for delivery options and the Quickpay payment gateway for the Danish market. During development, we updated the commerce_quickpay_gateway module to support Drupal 11, contributing this critical compatibility update back to the Drupal community.

The Drupal 7 site has been upgraded to a modern Drupal 11 platform, offering enhanced capabilities and long-term viability. The coefficient system gives administrators unprecedented pricing flexibility—seasonal adjustments, material cost changes, or promotional pricing can be implemented in minutes without developer intervention. Customers see instant, accurate prices as they configure products or use the portrait calculator, reducing support inquiries and setting clear expectations. The design showcases artwork beautifully across devices while maintaining fast load times. Custom order submissions are organized and trackable, improving fulfillment efficiency.

 

Why Drupal was chosen

The project began as a Drupal 7 site and was migrated to Drupal 11 to leverage modern architecture, enhanced security, and long-term support. Drupal 11 provides a robust commerce foundation through Drupal Commerce, flexible content modeling with entities and paragraphs, and powerful form-building capabilities essential for complex custom order workflows. The platform's modular architecture allowed us to develop custom pricing logic, variation management tools, and admin configuration interfaces while maintaining compatibility with essential contrib modules. Drupal's maturity in handling media management and e-commerce at scale made it the ideal choice for this art-focused platform.
